  2. Semi-automated - scheduled exports/imports; works until it doesn't.

  4. Contract-driven - systems have clear responsibilities (read/write boundaries), versioned interfaces, and an audit trail.

There are two flavours of silo, and they hurt in different ways:

  1. App silos (workflow silos) - your user journeys don't connect. People bounce between tools, re-enter the same information, and lose context.

Slow delivery: when nobody co-owns the system

Silos also break delivery in a very specific way: they separate responsibility for the user outcome from responsibility for the underlying data and integration.

So you get a familiar pattern:

  • Product ships a new portal workflow.
  • Ops says "it doesn't match how finance bills customers".
  • Finance says "the report doesn't line up with invoices".
  • Support says "we can't see what the user actually did".

Now you're not iterating - you're negotiating reality.

If you've ever sat in a roadmap meeting where everyone agrees on the feature... and then spends 40 minutes arguing about where the data should live, you've already met the real problem.

Here's the model we use with founders and product owners because it's simple enough to draw on a whiteboard, but strong enough to run delivery against.

The Joined-Up Ecosystem Blueprint (4 layers)

1) Experience layer (apps/portals)

This is what users touch: your customer portal, internal ops app, mobile app, admin tools, partner portal. It's where workflows should feel seamless.

2) Integration layer (APIs + events)

This is the "how do systems talk?" layer. It's where you decide:

  • what's a synchronous API call ("give me the current billing status"),
  • what's an event ("subscription cancelled"), and
  • what happens when something is down.

3) Operational data layer (current state)

These are the transactional databases that run the business: your product database, billing database, CRM records, ticketing system. They hold current truth so the app can read/write quickly and consistently.

This is also why boring fundamentals still matter. Good cloud database design and development makes everything else easier: clear entities, constraints, audit fields, and a schema that matches real workflows.

4) Analytical / history layer (warehouse/lake) + governance

This layer exists so your operational systems don't become your analytics platform by accident.

It's where you keep durable history, build stable reporting, and create a safe base for AI/automation. (More on warehouses vs lakes later.)

Across all four layers, there's a band that matters more than tooling: governance.

  • ownership (who decides what "customer" means),
  • security (who can see what),
  • quality (what "good enough" looks like), and
  • change control (what happens when you alter a definition).

The three contracts leaders should insist on

If you're a non-technical leader, the easiest way to influence ecosystem quality is to insist on three "contracts". You don't need to design them yourself - but you should make sure they exist.

1) Identity contract

  • One login experience (SSO where possible)
  • Roles that reflect real job functions
  • Clear joiner/mover/leaver process (how access is created, changed, removed)

If identity is inconsistent, you get security risk and workflow friction.

2) Data contract

This is where you prevent definition silos.

A data contract answers:

  • What is the official definition of a concept? ("Active customer")
  • Who owns it? (a person/team with authority)
  • Where is the system of record?
  • What is read-only vs editable elsewhere?

A simple rule: one system of record per concept. Other systems can copy it (for speed) but they can't quietly redefine it.

3) Integration contract

This is about reliability. It should include:

  • which APIs exist (and their versions),
  • which events exist (and their schemas),
  • what the expected latency is,
  • what happens on failure (retries, dead-letter queues, alerts), and
  • the operational expectation (uptime / support / monitoring).

Without this, integrations become "best effort". And "best effort" is how you end up with dashboards nobody trusts.

What 'plays nicely' means in practice

A joined-up app ecosystem isn't "everything is connected to everything". It's:

  • Predictable data flow - you can trace where data is created, transformed, and consumed.
  • Clear read/write boundaries - you know which system is allowed to change what.
  • A sane audit trail - you can answer "who changed this, when, and why?" without a forensic investigation.

The 10-minute whiteboard exercise (do this with your team)

You can run this in a product meeting without engineers needing to write a line of code.

  1. Draw four columns: Experience / Integration / Operational / Analytics.
  2. List your systems (CRM, billing, support, product DB, reporting, portals).
  3. Put each system in the column where it primarily belongs.
  4. For your top 5 business concepts (customer, subscription, device, invoice, case), write:
    • system of record,
    • who owns the definition,
    • which systems read it,
    • which systems write it.
  5. Circle every concept with two writers. That's where silos form.
  6. Circle every workflow that crosses three+ systems. That's where integration patterns matter.

If you do nothing else, do this.

It's the equivalent of checking your form before adding weight to the bar. Otherwise you'll still be "making progress"... until something snaps.

Integration patterns that scale: avoid the spaghetti middle

Most integration problems aren't caused by "hard tech". They're caused by a predictable bit of maths.

If you connect systems point-to-point, the number of potential connections grows roughly like N x (N-1). Six systems can become 30-ish relationships to reason about. Ten systems becomes 90-ish. And every relationship needs monitoring, error handling, data mapping, versioning, and someone to own it.

That's how you end up with an "integration silo": one person (or one team) that nobody can move without breaking something.

Pattern 1: API-first (request/response) - "ask a question"

Use APIs when a system needs an answer right now.

Examples:

  • A portal needs to show the user's current subscription status.
  • Support needs to see the last 10 actions a user took.
  • Finance needs to validate a VAT number during checkout.

Why it scales: APIs create clear boundaries. You can version them, document them, and treat them as a product.

When it's a bad fit: if you're using APIs to "broadcast" changes, you end up polling ("has it changed yet?"), which is wasteful and brittle.

Pattern 2: Event-driven (publish/subscribe) - "something happened"

Use events when you want other systems to react to a change without the originating system needing to know who cares.

Examples:

  • SubscriptionCancelled
  • InvoicePaid
  • DeviceOffline
  • TicketResolved

Systems subscribe to the events they need, and you avoid the "everyone integrate with everyone" trap.

Why it scales: it reduces coordination between teams. The billing team can publish an event without negotiating with five consumers in advance.

When it's a bad fit: if your team isn't ready for eventual consistency (i.e., data can be correct but a few seconds behind), or if you don't have discipline around schemas and versioning.

Pattern 3: Batch sync (scheduled pulls/exports) - "good enough for now"

Batch can be perfectly sensible early on, especially when:

  • you're proving an MVP,
  • real-time isn't required, and
  • the cost of building and operating real-time integration would slow delivery.

But treat batch as a stepping stone, not an identity. The risk is you build business processes on top of a fragile overnight job - and then act surprised when "yesterday's data" becomes a strategic constraint.

Decision rules (use these in planning)

If you only remember one thing, remember this: choose the integration pattern based on the decision it supports.

  • Choose API-first when the user is waiting and the answer must be current.
  • Choose event-driven when multiple systems need to react to a change, and you want to decouple teams.
  • Choose batch when latency is acceptable and you need speed-to-value.

Then pressure-test with four questions:

  1. Latency: does it need to be instant, minutes, or next day?
  2. Audit/replay: will you ever need to replay events to rebuild state or investigate?
  3. Failure tolerance: what happens if System X is down - does the whole workflow stop?
  4. Maturity: do you have the operational muscle (monitoring, on-call, incident response) for real-time?

A product-owner example: an integrated customer portal

Say you're launching a customer portal that pulls together support, usage, and billing.

A scalable design might look like this:

  • The portal calls APIs to show current state (plan, invoices, open tickets).
  • Your product emits usage events (E.g FeatureUsed, ThresholdReached).
  • Support subscribes to usage events to enrich tickets with context.
  • Billing subscribes to entitlement changes to keep invoices aligned.
  • Reporting subscribes to everything and builds trustworthy metrics.

No manual exports. No spreadsheet bridges. And if a downstream system is offline, events queue rather than disappearing into the void.

This is the work behind good "joined-up" products - and it's what we mean by building systems integration patterns (APIs, automation, backend integration) that don't collapse under growth.

The common pitfall: integrating UIs instead of integrating workflows

If your integration plan is "we'll embed Tool B in Tool A", you're not integrating. You're just moving the confusion into a new window.

UI embedding can be useful, but it doesn't solve:

  • duplicated data entry,
  • conflicting definitions, or
  • missing audit trails.

Integrate the data and workflow first. The UI can follow.

Database vs warehouse vs lake: the boring decision that makes ecosystems work

If your app ecosystem is a house, your operational database is the plumbing. It's not glamorous, but if you get it wrong you'll be mopping up mess forever.

The mistake we see in growing products is predictable: analytics questions land on the operational database because it's the only place the data exists. Then reporting gets slow, developers add "quick" tables for BI, and you accidentally turn your product database into your data platform.

Let's separate the roles in plain English.

Operational database = current truth for the app

Your operational DB exists to run the product:

  • fast reads/writes,
  • transactional integrity ("you can't create an invoice without a customer"),
  • current state ("what is the user's current plan?").

It's optimised for running workflows, not explaining historical trends.

Data warehouse = curated reporting for stable metrics

A warehouse exists to answer repeated business questions quickly and consistently:

  • monthly revenue,
  • cohort retention,
  • pipeline conversion,
  • support performance.

Warehouses tend to be conformed and modelled: definitions are agreed, and the goal is consistency.

Data lake = durable history and flexible ingestion

A data lake (often object storage like S3) is where you land data in a durable way, at scale, with the ability to evolve your modelling later.

The lake is great for:

  • keeping raw history (including "what did the data look like on Tuesday at 14:03?"),
  • ingesting multiple sources without forcing them into a final schema immediately,
  • replaying transformations when definitions change, and
  • feeding ML/AI workflows that need large, historical datasets.

The concept most teams need: an MVP Lake

When people hear "data lake", they imagine a six-month big data project.

That's not what I'm recommending.

An MVP Lake is the minimum viable foundation that stops analytics and AI from hijacking your operational systems. In practice, it does four things:

  1. Captures raw history reliably (append-only, not "overwritten" snapshots).
  2. Has a catalogue so humans can discover what exists.
  3. Has access controls so you don't create a compliance nightmare.
  4. Produces 1-2 'gold' outputs quickly (a dashboard, KPI, or portal view) so it isn't a science project.

When to build an MVP Lake (practical triggers)

You don't need a lake because it's trendy. You need it when the ecosystem is starting to outgrow ad hoc reporting.

Common triggers:

  • You're integrating 3+ systems and definitions keep drifting.
  • You need an audit trail and history (compliance, disputes, investigations).
  • You want to ship AI/automation and need replayable training/decision data.
  • Reporting loads are starting to hurt the operational DB (or forcing you into ugly read replicas and workarounds).

A simple AWS baseline (approachable, not over-engineered)

On AWS, a solid MVP lake foundation can be surprisingly lean:

  • Amazon S3 for durable, low-cost storage (raw → curated zones).
  • AWS Glue Data Catalog to record what datasets exist and how they're structured.
  • AWS Lake Formation to centralise permissions and governance - AWS describes it as a service to ingest, catalogue, transform, and secure data in your lake, with auditing and policy-based access control (see the AWS Lake Formation whitepaper section).
  • Amazon Athena (and/or Glue jobs) to query/transform without managing servers.

Later - if you have heavier BI workloads or lots of concurrent dashboard users - you might introduce a warehouse (for example, Amazon Redshift) as a curated consumption layer. But you don't need to decide that on day one.

The key decision isn't "lake or warehouse". It's whether you're going to treat history and definitions as first-class assets, or keep hoping your operational DB can be everything to everyone.

If you build a lake without structure, you don't get a "single source of truth". You get a data swamp: lots of files, nobody knows which one is right, and everyone quietly goes back to spreadsheets.

Bronze / Silver / Gold in plain English

The medallion approach (popularised by Databricks) describes three layers of increasing trust:

  • Bronze = evidence (raw, append-only)
  • Silver = trust (cleaned, validated, conformed)
  • Gold = decision-ready (business-friendly outputs: KPIs, aggregates, domain datasets)

Here's the key point most teams miss:

Promotion is a product decision.

You're not "making data gold" because it feels tidy. You're doing it because a specific audience needs to make a specific decision - and you want that decision to be repeatable.

The missing ingredient: ownership

Bronze/Silver/Gold is a great trust ladder. But ownership is what stops you sliding back down.

For every dataset (especially anything Silver or Gold), define:

  • Owner (business meaning): the person/team who can answer "what does this mean?" and has authority to change the definition.
  • Steward (operational quality): the person/team responsible for freshness, quality checks, and incident response.
  • Quality bar: what tests must pass (null rules, duplicates, referential checks, schema expectations).
  • Lifecycle: what happens when the source system changes, fields are deprecated, or the definition evolves.

If you don't do this, you get a familiar failure mode:

  • Data engineers build a "gold" table.
  • A definition changes.
  • Nobody updates it.
  • Leadership loses trust.
  • Everyone reverts to exporting CSVs "just to check".

That's not a data problem. It's an ownership problem.

How governance tools help (without becoming red tape)

But tooling won't save you if nobody owns the meaning.

Think of Lake Formation as the locks and keys. Ownership is deciding who gets keys, why, and what "authorised use" looks like.

If you're early in your ecosystem journey, don't start by trying to model the entire business.

Start with decisions.

  1. Pick 3-5 business questions you repeatedly ask (and argue about).
    • "How many active customers do we have?"
    • "What drives churn?"
    • "Which accounts need proactive support?"
  2. For each question, define one gold dataset.
    • one definition,
    • one owner,
    • one place people go.
  3. Publish those outputs where people work.
    • dashboards, yes - but also portal views and operational reports.
