Where the friction usually is
Most operational drag looks the same from the inside: a chain of steps where the work stops moving, gets retyped, or disappears until somebody asks. Here is the shape of it, and the shape of what replaces it.

We have deliberately attached no savings figures to these. What a process is worth depends on your volumes, and we would rather measure yours than quote someone else's.
The diagnostic
Not every irritating task is a good candidate. We check a process against six things before quoting anything — miss two or three and automating it usually costs more than it saves.
Frequency is what turns a small saving into a real one. A monthly task rarely repays the build.
They need not be simple, but they must hold still — and the exceptions need naming up front, because unhandled ones are what quietly kill automations after launch.
If we cannot measure it before, we cannot demonstrate anything after.
An API, a database, an export or a system we can integrate with. If the data lives only in someone's head, that is a different project.
Someone who knows how the work actually runs, and users who will test it. Automation imposed on an unwilling team gets routed around.
A way for the business to keep operating if we switch the automation off. Without one, early live use is a risk rather than a trial.
The decision path
We start at the top and stop as soon as the problem is solved. Each step down costs more to build and more to run, so there has to be a reason to take it.
The cheapest automation is work you stop doing. A surprising number of steps exist because they once did, not because anyone needs the output.
Reorder it, batch it, or move the decision to where the information already is. No software, nothing to maintain.
If your CRM, ERP or finance system already does this and nobody switched it on, we will say so. We are not a reseller and we earn nothing by selling you a build.

Conventional versus AI-assisted
These are not competing philosophies. Most good systems use both — deterministic rules for the spine, AI for the parts rules cannot reach.
Where AI is used, the controls have to be proportionate to what it can affect — human review on consequential actions, and a record of what it did. The failure mode we see most often is AI applied to a problem deterministic rules would have solved, which adds cost, latency and a new source of error to a step that used to be predictable.

Controls and reliability
An automation you cannot audit, monitor or switch off is a liability wearing an efficiency costume. These are defaults in our builds, not extras on a quote.
The narrowest access that lets it do the job, and no more personal data than the process needs.
Proposed and approved rather than performed silently — and where the system is unsure, it says so.
A record of what ran, on what input, with what result, and a state you can read without a developer.
You learn about a failure from the system, not from a customer. Where AI is used, we keep a record of the models and vendors involved and cap usage so running costs cannot run away.
A way to undo, a way to keep operating with it switched off, and a defined path for everything that does not fit the rules.
Who owns what, who supports it, and how personal data is handled — agreed in writing, not discovered afterwards.

Evidence and ROI
We do not publish savings percentages, because a figure from someone else's process tells you nothing reliable about yours. What we can describe is the sequence we use to find out.
Time per case, error rate, turnaround, backlog — whatever the pain actually is, measured before we build.
Real work, real volumes, manual fallback still available, for long enough to be meaningful.
The same measurement as the baseline, taken the same way, so the comparison is honest.
Operational movement is not automatically money. Whether hours saved become cash depends on what you do with the capacity — that is your decision, and we will not claim it for you.
Without a baseline, “it feels faster” is the only evidence available, and that is not enough to justify the next investment.
Anything that repeats, follows rules stable enough to describe, and touches systems or data we can reach. In practice that covers most enquiry handling, approvals, document flows, reconciliation, scheduling, structured capture, compliance checks and reporting. What resists automation is work depending on knowledge nobody has written down, or a process that changes shape every time it runs — those need fixing before they need automating.
Usually not. Most operational friction is solved by removing a step, connecting two systems, or applying deterministic rules — all cheaper to build, cheaper to run and easier to audit. AI earns its place where the work involves unstructured text, fuzzy classification, extraction, drafting or guided judgement. We will tell you which applies before you spend anything.
That is the normal starting point. We integrate with CRMs, ERPs, finance systems, bespoke databases and third-party APIs, and we work with what exists rather than proposing you replace it. Where a system has no API there are usually still options — scheduled exports, database access, or a supported integration layer. We check this properly during discovery, because “it has an API” and “it has an API that does what we need” are different statements.
It depends which step on the decision path solves it. Configuring an existing tool or automating one well-understood workflow is a small piece of work. An integration across several systems, or a portal for the process to live in, is a larger one. We size it after understanding the process, not before — and we would rather tell you a process is not worth automating than sell you a build that never repays itself.
A configuration or single workflow is typically weeks rather than months. Integrations and bespoke builds depend on how many systems are involved and how quickly we can get access to them — access is more often the constraint than engineering is. We will give you a range once we have seen the process, and we will tell you what would make it slower.
You own the bespoke work we produce for you and the documentation with it, on the standard terms in your contract. Where we use our own pre-existing accelerators to get there faster, those remain ours and you receive a licence to use them within the delivered solution. We identify anything in that category before we build it.
Automations need looking after — systems change, APIs deprecate, volumes grow and new exceptions appear. That is what Support & Maintenance, AI Momentum and hosting are for. Better to plan for it at the start than to discover it when something has been failing quietly for a fortnight.
Least-privilege access, secrets managed properly, encryption in transit and at rest, UK GDPR-appropriate handling of personal data, an audit trail of what the automation did, and monitoring so failures surface immediately. Where an automation can take a consequential action, a human approval step sits in front of it by default. Where AI is involved, we also keep a record of the models and vendors in use.
Baseline first, then controlled use, then the same measurement repeated. We report operational movement — time, errors, turnaround, backlog — and we keep that separate from claims about cash, because whether saved hours become money depends on what you do with the capacity. We do not publish savings percentages from other people's processes.
